The success or failure of a Corporate Philosophy program roll-out is determined by how well the planners at the HQ in Japan consider the needs and understanding of the overseas subsidiary employees.
企業理念プログラムをうまく展開させることができるかどうかは、日本本社のプログラム作成者が現地社員のニーズと理解度をどこまで考慮しているかによります。

Point 1: Make the Message Explicit

If the Corporate Philosophy has existed in Japan for many years, maybe even decades, junior employees(後輩)can observe the behavior of their seniors (先輩) to develop a tacit understanding of the principles, even without a formal Induction Program. But at overseas subsidiaries, where even the locally hired management may not have an understanding of the Corporate Philosophy, there is clearly an Information Gap that needs to be minimized. The quickest way to developing broad understanding is to explicitly explain what is tacitly understood by Japan-based employees. Therefore, the program needs to contain information that is not just a direct translation of pre-existing Japanese content; it must also be created anew for the needs of an overseas audience, including for example, historical background information on the company and a clear explanation about the development (or evolution) of the Corporate Philosophy over time.
日本本社に企業理念が何年も、もしかすると何十年も前からある場合、一定の導入プログラムがなくとも、後輩は先輩の行動を見て、暗黙のうちに原則を理解していきます。しかし海外現地法人では、現地採用マネージャーも企業理念を理解していないかもしれません。そこには明らかに情報格差があり、それを最小化する必要があります。理解を広げるいちばん手っ取り早い方法は、日本国内の社員なら言葉にしなくても理解できることをわかりやすく説明することです。そのためには、日本語のメッセージをそのまま翻訳して示すだけでなく、現地社員のニーズに応じて補足情報を盛り込んだプログラムが必要です。たとえば、会社の沿革を伝えたり、企業理念がこれまでどのような変遷をたどってきたかを説明したりする方がいいでしょう。

In the early planning phases of a roll-out program, it may be beneficial to conduct a survey of the overseas employees (or at least the HR members) to understand how much information, if at all, they have received or currently understand about the Corporate Philosophy. The survey results will be helpful in determining how much background explanation is truly necessary in order for the overseas employees to understand the Corporate Philosophy.
企業理念浸透プログラムを策定する初期段階で、現地社員(あるいは少なくとも現地の人事担当者)を対象に、企業理念に関する情報量や現時点での理解度を調査するとよいかもしれません。現地社員に企業理念を理解してもらうにはどの程度の背景説明が必要かを判断する際に、この調査結果が役立つでしょう。


Point 2: Explain the Timing

Secondly, it is important to explain the “timing” of such a Corporate Philosophy program. In cases where the overseas subsidiaries have existed for many years and overseas subsidiary employees may already have a long career at the company, the employees will be wondering, “Why now?” Why is the Japan Headquarters only now beginning to explain and require understanding from us about the Corporate Philosophy? If the Corporate Philosophy is so crucial to our business, why is this training program being conducted at this point in time (rather than 10 years ago)?
第2に、そうした企業理念プログラムの「タイミング」を説明することが重要です。海外現地法人が何年も前からあり、すでに長年働いている現地社員がいる場合、彼らは「なぜ今ごろ」と疑問に思うでしょう。日本本社はなぜ今になって企業理念を説明し、理解を求めるのか。企業理念が業務の遂行に不可欠なものであるなら、この研修プログラムをなぜ10年前にやらず、今ごろやるのかと。

It is never too late to introduce a Corporate Philosophy Program; however, it will be helpful to provide some level of explanation about the timing of such a training program in order for the overseas subsidiary members to grasp the context in which the Corporate Philosophy is being introduced. In programs in which I have been involved, I explain that pressures of globalization have become the impetus for Corporate Philosophy Programs. Many Japanese companies are interested in conveying their Corporate Philosophy to overseas subsidiaries because of the growing realization in Japan that the overseas markets are key to the company’s future growth.
企業理念プログラムの導入が遅きに失することはありませんが、時期についてある程度の説明をして、企業理念導入の背景を現地社員に知ってもらったほうがいいでしょう。私がかかわったプログラムでは、グローバル化の圧力がプログラム策定の契機になったと話しています。多くの日本企業が自社の企業理念を海外現地法人に浸透させたいのは、海外市場が自社の今後の成長を左右するカギになるという認識が強まっているからです。

Point 3: Make it Relevant to the Business

Next, it is important that the overseas subsidiary employees understand the relevance of the Corporate Philosophy to their business. Case study analysis about how application of the Corporate Philosophy leads to better results is a helpful activity for grasping the relevance of the Corporate Philosophy. Case studies from the region or the company in which the Corporate Philosophy training is being conducted are even more relevant than case studies from the Japanese environment. But, herein lies a chicken or the egg issue—until the Corporate Philosophy is rolled out in the overseas region, it is difficult to create a local-level case study for analysis. Therefore, it is feasible for the first run of a Corporate Philosophy program to contain examples primarily from Japan (or other regions in which the training was previously rolled out.) But thereafter, in order to improve upon the relevance of the training, local HR and/or Business Units should be empowered to create case studies or other material that can be used within future training sessions.
次に重要なのは、企業理念と業務のかかわりを現地社員に理解してもらうことです。企業理念の導入が業績向上にどうつながるかを検討した事例分析は、企業理念の妥当性を判断する材料になります。企業理念研修が行われている地域や企業における事例研究のほうが日本国内の事例研究より参考になりますが、これにはニワトリが先か卵が先かという問題があります。企業理念が海外現地法人に浸透していないのでは、現地レベルで事例分析を行うのは難しいからです。したがって可能な方法としては、最初は主に日本(または以前に研修が行われた地域)の事例を取り上げることになります。しかしその後は、企業理念研修の効果を高めるために、現地の人事担当者や業務ユニットが事例研究を行ったり、今後の研修で使える資料を作成したりすることが望まれます。
